Employer payroll taxes, pension or retirement contributions, health insurance premiums, paid leave, recruitment costs, and equipment all add to the total. In the UK, employer National Insurance contributions add approximately 13.8% above the gross salary for most employees. In the US, employer FICA taxes add 7.65% of wages up to the Social Security wage base. The fully-loaded cost of an employee is typically 1.25–1.4 times their gross salary.

Employee Cost & Compensation

Total Employee Cost = Gross Salary + Employer NI/FICA + Pension Contributions + Benefits + Recruitment Cost ÷ Average Tenure. In the UK: Employer NI = 13.8% of earnings above the secondary threshold (£9,100/year, 2024/25). In the US: Employer FICA = 6.2% Social Security (up to $168,600 wage base) + 1.45% Medicare = 7.65% total. Benefits (health insurance, dental, life insurance) typically add another 10–20% of salary in the US.

Salary benchmarking compares an employee\'s total compensation against market data for the same role, level, and geography. Compa-ratio = Employee Salary ÷ Market Midpoint × 100. A compa-ratio of 100% means the employee is paid exactly at market midpoint; below 85% suggests the role is underpaid relative to the market, increasing flight risk; above 115% suggests overpayment relative to market.

Turnover & Retention

Turnover Rate = (Separations in Period ÷ Average Headcount) × 100. Voluntary turnover is the more strategically important component — employees who choose to leave. The cost per departure: Replacement Cost = (Recruitment Fees or Time) + (Lost Productivity during Vacancy) + (Onboarding Time × New Hire Salary) + (Learning Curve Productivity Loss). A conservative estimate is 50% of annual salary for non-managerial roles; 100–200% for senior or specialist positions.

Retention strategies are most cost-effective when targeted at high-turnover segments. Calculate turnover separately by department, tenure band, and performance rating to identify where attrition is concentrated. New hire turnover (first 12 months) is especially costly because onboarding investment is lost — tracking 90-day and 12-month survival rates provides an early warning of onboarding effectiveness.

PTO, Payroll & Leave

PTO accrual per pay period: Accrual Rate = Annual Entitlement (hours) ÷ Pay Periods per Year. For an employee with 15 days (120 hours) annual leave on a bi-weekly payroll (26 periods): accrual = 120 ÷ 26 = 4.62 hours per pay period. Hourly accrual for variable-hours workers: Accrual = Hours Worked × (Annual Entitlement ÷ Standard Annual Hours). Accrued but untaken leave is a balance sheet liability — valued at the employee\'s current hourly rate.

Salary to hourly conversion: Hourly Rate = Annual Salary ÷ (Hours per Week × Weeks per Year). For a £40,000 salary working 37.5 hours/week: £40,000 ÷ (37.5 × 52) = £20.51/hour. Overtime rate (1.5×): £30.77/hour. This conversion is useful for calculating the cost of overtime, the value of a pay rise per hour worked, and comparing salaried vs hourly employment offers.

In the UK, add approximately 20–25% to gross salary for employer NI and pension auto-enrolment minimum. In the US, add approximately 20–30% depending on benefit provision.

Turnover Rate = (Number of Separations during Period ÷ Average Number of Employees during Period) × 100. For monthly rate: use separations and headcount for that month. For annual rate: use full-year separations and average monthly headcount. Calculate voluntary and involuntary turnover separately — voluntary turnover is the indicator of workforce engagement and compensation competitiveness.

SHRM estimates replacement cost at 50–200% of annual salary depending on role seniority and specialisation. Components include: external recruitment fees (15–25% of salary for agency hires), internal recruiter time, interview time from hiring managers, reduced productivity during the vacancy, onboarding programme costs, and the productivity ramp for the new hire (typically 3–12 months to full productivity).

PTO accrual per pay period = Annual PTO Hours ÷ Number of Pay Periods per Year. For hourly workers, multiply hours worked by the accrual rate per hour: Annual Hours ÷ Standard Annual Work Hours. Accrued but untaken PTO is a financial liability — most jurisdictions require it to be paid out on termination, so tracking it accurately is both a legal and accounting requirement.

Hourly Rate = Annual Salary ÷ (Hours per Week × Weeks per Year). For a standard 40-hour, 52-week year: divide by 2,080. For a 37.5-hour week: divide by 1,950. This conversion is useful for calculating overtime costs, the incremental value of a pay rise, and comparing full-time and part-time employment offers on a consistent basis.

Compa-ratio = (Employee's Salary ÷ Market Midpoint for the Role) × 100. A compa-ratio of 100% means the employee is paid at the market midpoint. Most HR policies target a range of 85–115%. Employees below 85% are at elevated flight risk; employees above 115% may indicate pay compression issues elsewhere in the grade.
